Summary

  Cut the agent-system docs from 5826 → 2318 lines (~60%) across AGENTS.md and the 9 .github/agents/*.md files, plus sharpened all .claude/agents/*.md pointer descriptions with concrete trigger cues:

  - AGENTS.md (1369→120 lines): rewritten in place as direct guidance for whoever's doing the work (no separate "Lead" subagent), dropped Copilot-only task()/agent_type syntax, replaced "always delegate
  everything / always invoke Coordinator" rituals with judgment-based guidance matched to task size.
  - coordinator.md (664→141): now says explicitly it's invoked rarely (audit requests, drift, new cross-cutting patterns) — not a mandatory per-task gate.
  - 8 specialist files (556-696→180-367 lines each): kept every durable rule, checklist item, and useful code pattern; deleted the dated "Pattern Discovered"/"Session 2026-..." narrative and repeated enforcement
  logs that were the actual source of the bloat.
  - .claude/agents/*.md: each description now has a concrete "invoke when..." trigger cue, since that's the field driving automatic delegation in Claude Code.

  Verified: no leftover Copilot-specific syntax in the trimmed files, and spot-checked test-specialist.md — durable content survived, narrative is gone.
